
Most people focus on the tile they can see. Fair enough. But the part that decides whether a shower lasts or leaks is the part underneath it.
The custom concrete shower pan, often called a mortar bed or dry pack pan, is the foundation of the whole system. If it’s built right, water moves where it should, the tile assembly stays stable, and the shower holds up for years. If it’s built wrong, moisture gets trapped, materials break down, and leaks usually show up after the job looks finished.
After 26 years of professional tile installation, we can tell you this plainly: shower pans fail for predictable reasons. Most of them come down to bad slope, blocked drainage, weak structure, or skipped waterproofing steps. Here are seven common mistakes and how to fix them.
1. The Foundation of Flow: The Pre-Slope Myth
Perhaps the most frequent failure we encounter is the "flat-bottom" liner. Many installers believe that if the top of the mortar bed is sloped toward the drain, the job is done. However, according to TCNA (Tile Council of North America) standards, the waterproofing liner itself must be sloped.
The Mistake: Placing the waterproof membrane directly on a flat subfloor. If water permeates the grout and mortar (which it eventually will), it hits the flat liner and sits there, stagnant. This leads to "swampy" odors and eventually compromises the integrity of the pan.
The Fix: We always install a pre-slope beneath the liner. That way, any water that gets through the mortar bed still has a path to the drain weep holes. Nobody sees this part when the tile is done, but it’s one of the main things that keeps the pan from turning into a wet, stinky mess.
2. The Silent Suffocation: Clogged Weep Holes
The drain assembly in a custom concrete pan is a sophisticated piece of engineering. It features tiny "weep holes" designed to allow moisture trapped in the mortar bed to exit into the plumbing.
The Mistake: Packing the mortar bed directly against the drain assembly, effectively plugging these holes with cement. This traps water within the pan, leading to a saturated "mud bed" that never dries, fostering mold and causing the tile to eventually delaminate.
The Fix: We protect the weep holes before the final mud bed goes in. Usually that means using crushed stone, tile spacers, or a weep protector around the drain base so mortar can’t choke the openings shut. If the weep holes stay open, the pan can drain the way it was designed to.

3. The Structural Sin: Ignoring Subfloor Deflection
Colorado homes, from Monument to Broadmoor, face unique environmental shifts. A concrete shower pan is heavy, and it demands a substrate that can carry that weight without bending.
The Mistake: Installing a heavy dry pack pan on a subfloor that has too much "flex" or deflection. If the plywood underlayment isn't rigid enough, the concrete pan will crack as the house settles or moves.
The Fix: We check the framing and subfloor before we build the pan. If the floor has too much movement, we reinforce the joists or add exterior-grade plywood until the structure meets the right deflection standard for tile. If the base moves, the pan cracks. It’s that simple.
4. The Vulnerable Corner: Improper Liner Folding
The waterproof liner: whether it’s PVC or CPE: is the primary defense against water damage. It is a stubborn material that requires a firm yet patient hand.
The Mistake: Cutting the liner at the corners to make it fit, then trying to "patch" those cuts with adhesive. Every cut is a potential leak point. Additionally, nailing the liner to the studs too low (below the flood line) creates holes exactly where water is meant to be contained.
The Fix: We never cut the liner at the corners unless the system specifically calls for preformed corner treatment, and we never put fasteners low in the pan. On a traditional liner, the corners get folded, not hacked up, and nails or screws stay at least three inches above the finished curb height. That’s how you keep the waterproofing continuous where it matters most.
5. The Hubris of the Unproven: Skipping the Flood Test
In the rush to finish a project, many installers move straight from the liner to the tile. This is a gamble we are never willing to take.
The Mistake: Assuming the pan is waterproof without testing it. A microscopic puncture or a poorly sealed drain flange can result in catastrophic damage months after the project is completed.
The Fix: We run a 24-hour flood test before tile goes in. We plug the drain, fill the pan with water, and mark the level. If the level drops, there’s a problem that needs to be fixed before anything gets covered up. This step saves a lot of expensive tear-out later.

6. The Density Dilemma: Inconsistent Dry Pack Mortar
The "concrete" in a shower pan isn't typical sidewalk concrete; it is a "dry pack" mortar, usually a 4:1 ratio of sand to Portland cement.
The Mistake: Mixing the mortar too wet or failing to pack it tightly. A "loose" pack is full of air pockets, making it weak and prone to absorbing excessive water. Conversely, a mix that is too wet will shrink and crack as it cures.
The Fix: We mix dry pack to the right consistency: damp enough to hold together when squeezed, but not wet enough to slump or drip. Then we pack and compact it tightly so it cures dense and stable. If the mud is too wet or too loose, the pan is weaker from day one.
7. The Drain’s Speed Bump: Improper Flange Recessing
The transition where the floor meets the drain is the most critical point for water exit.
The Mistake: Failing to recess the drain flange into the subfloor. This creates a "hump" around the drain. To compensate, installers often make the mortar bed thicker around the drain, which actually forces water to run uphill to reach the exit.
The Fix: We recess the drain flange into the subfloor so it sits at the right height. That lets us build a clean, consistent slope from the perimeter down to the drain without creating a hump. Around a shower drain, small height mistakes cause big drainage problems.
